Meaning
The guest becomes the host means a newcomer ends up owning the decisions of the house he entered as a helper. The commentary ranks the stages with care. A person driven by others is a slave. A person received with courtesy is a guest. A guest with no foothold is temporary. A guest who can stay is a long guest. A long guest who still cannot direct affairs is a cheap guest. Once he can direct affairs he can take the vital mechanism, and then he is the host. The classical line is the middle of that staircase: find the gap, plant the foot, grip the control.
‘Vital mechanism’ is whatever makes the place go: the army’s command, the granary, the seal, the customer who actually pays. Guests who lunge for it on the first night are expelled as intruders. Guests who are useful, modest, and slightly indispensable are given it. The stratagem is that second career, treated as a plan rather than as luck. It sits in the chapter of joint operations because the usual victim is an ally, not a declared enemy. The enemy you came to fight may be perfectly real. The house you end up owning is the ally’s.
The story
Li Yuan’s letter to Li Mi, 617
History
Li Mi’s rebel army in the east was the prestigious one, and he wanted to be treated as the leader of the whole rising. Li Yuan, risen at Taiyuan in 617 and needing a free hand in the west, wrote to him. Li Mi’s reply was grand: he was the chief the heroes had already chosen, and he invited Li Yuan to come east and bind himself. Li Yuan laughed and named the trap in the letter. Snub Li Mi and you create another enemy. Flatter him, and he will hold the road at Chenggao and pin the Sui troops at Luoyang, while you finish the west and let the two sides wear each other down.
Wen Daya drafted the answer. It addressed Li Mi as the man heaven must choose, pleaded age, and asked only to be left as a kinsman with his old fief. Li Mi showed the letter to his officers and said the Duke of Tang had acknowledged him, so the realm was as good as settled. Li Yuan took Chang’an that year, still nominally for the Sui, and founded the Tang in 618. Li Mi, beaten by Wang Shichong, came west as a guest of the Tang and was killed in 618, after he tried to break away. The letter had not scheduled his death. It had kept him from being an enemy while the guest took the capital.
The commentary’s other specimen is slower, and it is the founding of the Han. Before he could match Xiang Yu, Liu Bang took the remote kingship, survived the banquet at Hongmen, and played the junior. Over the next years Han Xin and the other generals took the north and the flanks. At Gaixia in 202 BC the ring closed, and Xiang Yu died. Five steps, not one trick: a guest’s place, a gap, a foot in the door, the command of the armies, and then the house. Li Yuan compressed the early steps into a single letter. Liu Bang took four years. The stratagem is the staircase, not the stationery.
Li Yuan’s exchange with Li Mi in 617, including the decision to flatter rather than break, is in Sima Guang’s Zizhi tongjian, chapter 184, the Hongmen banquet and Gaixia are in Sima Qian’s Shiji, and the commentary cites both careers as this stratagem.

Myth check
Often told as a single banquet trick, or as a saying of Sun Tzu, the text is a five-step advance, and the commentary’s cases are Li Yuan’s letter to Li Mi and Liu Bang’s long subordination to Xiang Yu, neither of which is in the Art of War. The guest who grabs on the first night is not yet using this stratagem; he is only an intruder.
Modern application
A contractor, a consultant, or a junior partner who begins by solving one painful problem, then holds the passwords, the customer calls, and the Monday meeting, has climbed the commentary’s staircase. None of the steps looks like a coup. Each is a favour the host was grateful for. The host notices at step five, when a decision cannot be made without the guest, and by then the notice is the only thing left to do.
The same pattern runs through coalitions. The party that volunteers for the dull machinery, membership lists, money, the draft of the rules, becomes the host of a movement someone else founded. Refusing all help is not the defence. The defence is to keep the vital mechanism, whatever actually makes the place move, in hands that do not depend on the guest’s next favour.
