The closing clause is the language of the hexagram Guai (Breakthrough): the hard drives out the soft. A crisis has already made the other side soft. You do not create the fire. You arrive while it is burning and take what their weakness can no longer protect.

Meaning

Loot a burning house means taking a gain from an opponent who is already badly damaged. The fire may be internal, a feud, a famine, a scandal or a broken alliance, or it may be an outside war that has emptied their home. You do not pause to help, and you do not wait to see if they recover. The manual’s commentary sorts the cases. If the harm is inside, take their territory. If it is outside, take their people. If both strike at once, take the state.

This is close to watching a fire from the far bank, and it is not the same move. Watching assumes that your intervention would unite them, so you keep your distance and let the quarrel finish itself. Looting assumes the damage is already decisive and the profit is available now. The judgment is the whole stratagem. Move too early and you become one more log on a fire that is still able to burn you. Move too late and another party has already carried off the house.

The story

Goujian strikes Wu at Huangchi, 482 BC 黄池之会

History

Goujian of Yue had been broken by Fuchai of Wu, traditionally in 494 BC, and forced to submit. He spent the years after that rebuilding, with Fan Li among his advisers, while Fuchai looked north and treated Yue as a finished problem. The stratagem commentary adds an earlier moment of temptation: a famine in Wu so severe, it says, that neither rice nor crabs were left for seed, when Yue is said to have begun planning an attack. That famine scene is the manual’s. The dated blow is elsewhere.

In 482 BC Fuchai took Wu’s best troops north to Huangchi, to meet the lords of the north and contend for precedence. The Shiji says the capital was left to the old, the weak and the crown prince. Goujian asked Fan Li whether the time had come. Fan Li said it had. Yue attacked. The Wu army was defeated, and the Shiji says the crown prince was killed. Fuchai, still at the conference, hid the news until the covenant was made, then bought a peace with rich gifts.

Yue accepted. Goujian judged that he could not yet destroy Wu. The raid had done what this stratagem claims: it took a capital stripped by someone else’s ambition, and it took it at the moment the master of the house was away showing his strength. It did not end the war. The Shiji places the final siege, and Fuchai’s death, years later, traditionally 473 BC. A burning house can be robbed and still not fall down.

Myth check

Often paired with watching the fire from the far bank, as if they were one idea. They are opposite decisions: one keeps away so the quarrel can burn out, and this one goes in to take the profit. Neither line is in the Art of War.

Modern application

When a competitor is in the middle of a recall, a leadership fight or a cash crisis, other firms quietly hire their best people, bid for the contract they can no longer service, and approach the customers who have just lost confidence. That is the pattern. It is not a rescue and it is not a random attack on anyone unlucky. The opening exists because their capacity to defend this particular thing is already gone.

The misjudgment is to treat every piece of bad news as a fire. A public quarrel may still leave the core intact, and a raid then creates the unity you did not want. The other misjudgment is mercy of timing: waiting for a cleaner moment while a third party takes the account, the talent or the licence. The stratagem is a decision about a window, and windows of this kind close.
